Ten years ago this article would have been three sentences: "Get a furnace. The end." Today it's the most common decision conversation at our kitchen-table consults — and the answer genuinely depends on your house, your gas line, and how you weigh operating cost against equipment cost. Here's the comparison we walk families through, minus the sales pitch.
The contenders
The gas furnace burns natural gas at 95%+ efficiency, delivers hot, fast heat, shrugs off any cold snap Environment Canada can offer, and costs less up front. Hamilton has cheap, ubiquitous natural gas; the furnace is the incumbent for good reason.
The cold-climate heat pump moves heat instead of making it, which lets it deliver two to three units of heat per unit of electricity in mild-to-cold weather. It also replaces your air conditioner entirely — one machine, both seasons. It costs more up front, and its output tapers in extreme cold.

Operating cost
At Hamilton's typical gas and electricity rates, the heat pump usually wins the shoulder seasons (October–December, March–May) clearly, while the furnace competes hard in deep winter when the heat pump works hardest. Over a full season it's often close to a wash on energy dollars — until you count that the heat pump also displaced your AC purchase, and that rebate programs (which change yearly — ask us what's current) can meaningfully shrink the upfront gap.
Comfort
Different, not better/worse. The furnace delivers hot blasts and off-cycles. The heat pump runs long and low, holding temperature within a fraction of a degree with gentler air — most people who switch describe the house as "more even." People who love standing over a hot register at -10°C will miss the furnace.
Extreme cold
The furnace doesn't care what the thermometer says. A good cold-climate heat pump holds capacity near -15°C and runs to -25°C, but it's working hardest exactly when heat demand peaks. For the handful of Hamilton nights below -20°C, you want a plan.
Which is why the answer for most of our customers isn't "versus" at all — it's both.
The hybrid setup
Pair a cold-climate heat pump with a gas furnace and let the controls choose the most economical heat source automatically. The heat pump carries perhaps 90% of the heating season efficiently; the furnace wakes for the deep-freeze stretch. You get lower operating costs, full cold-snap muscle, redundancy (two heat sources beats one), and air conditioning included. If your furnace is mid-life but your AC is dying, adding a heat pump instead of a new AC gets you the hybrid without replacing anything that still works — one of the most efficient, affordable paths we install.
Our honest bottom line
- Furnace + AC both aging, budget-first: a two-stage furnace with a standard AC is still a reliable, affordable answer.
- Same situation, thinking long-term: the hybrid usually wins the ten-year math.
- No gas line (rural Glanbrook, some escarpment properties): the cold-climate heat pump wins outright over electric resistance or propane.
